What is a weighted decision matrix?
A weighted decision matrix is a decision matrix where each criterion has a weight. A score counts more when the thing it measures matters more to you.
Each option's total is the sum of weight times score across your criteria, shown as a percentage of the best possible total. That way two options with different strengths can be compared on one number.
How the weights work
Say you're choosing between two job offers and you care about growth more than pay:

Offer A pays more, but Offer B wins because growth carries the most weight. Change growth's weight to 1 and Offer A wins instead, and the template tells you when a single weight change like that would flip it.
How to use the weighted decision matrix
- Add your options and what matters to you.
- Give each a weight: 1 is "a little", 3 is "a lot", 5 is "the most".
- Score every option from 1 to 5 on each one.
- Read the bars, the lead and the "would one weight change it?" line.
- Take the regret test, then add the risk and your next actions.
How to pick good weights
- Weigh before you score, so the weights aren't bent to fit an option you already like.
- If one thing carries more than half the weight, the template flags it. It might be right, but check.
- Keep it to three to eight criteria. More than that and each one stops meaning much.
